Build a Repeatable Lead Qualification Rubric
A documented, CRM-ready rubric that separates fit from buying readiness and routes leads consistently.
The process
Work it in this order.
- Define the business decision the rubric controls: nurture, sales acceptance, disqualification, or immediate follow-up.
- List explicit-fit factors such as segment, geography, use case, company size, and technical constraints.
- List behavioral and buying-readiness signals such as relevant activity, need, authority, budget context, and timing.
- Separate fit grading from engagement scoring so a highly active poor-fit lead is not mistaken for a qualified buyer.
- Assign observable criteria, weights, thresholds, and disqualifiers using historical won, lost, and rejected leads as calibration data.
- Test the rubric on a sample of past leads, review false positives and false negatives with sales and marketing, and revise it.
- Publish field definitions, routing rules, owners, and a scheduled review cadence in the CRM playbook.
Bring this
Inputs the cat will ask for.
- Ideal-customer criteria
- Historical lead and opportunity outcomes
- CRM fields and routing options
- Sales and marketing qualification definitions
Router + one playbook
Route first. Choose one.
Cat Paw loads one playbook per task rather than merging several. Start with this router; the remaining paths are workflow-specific candidates it can inspect.

Guardrails
The boundaries travel with the prompt.
- Do not infer sensitive traits or use protected characteristics in scoring.
- Do not treat engagement as consent for unrestricted outreach.
- Require a human review path for borderline or high-value leads.
- Document why a lead was scored or disqualified.
Done means
A checkable finish.
The rubric has explicit fit and engagement criteria, tested thresholds, named routing owners, and is validated against a historical sample before activation.
