Run an Evidence-Based Hiring Debrief

A timely hiring decision tied to documented scorecard evidence, with disagreements and missing evidence made explicit.

The process

Work it in this order.

  1. Confirm all required scorecards were submitted independently before opening the debrief.
  2. Have the facilitator restate the role outcomes, decision rule, and the distinction between evidence and interpretation.
  3. Review each scorecard attribute and ask interviewers to cite the candidate evidence behind their rating.
  4. Surface rating disagreements, calibration gaps, and missing evidence without defaulting to seniority, confidence, or consensus pressure.
  5. Decide whether the existing evidence supports hire, no hire, or one targeted additional assessment permitted by policy.
  6. Record the decision rationale against the scorecard, not informal personality labels, and assign any follow-up owner and deadline.
  7. Send the candidate a timely status update and preserve notes according to access and retention policy.

Bring this

Inputs the cat will ask for.

  • Completed independent scorecards
  • Approved decision rule
  • Facilitator and decision owner
  • Candidate communication timeline

Router + one playbook

Route first. Choose one.

Cat Paw loads one playbook per task rather than merging several. Start with this router; the remaining paths are workflow-specific candidates it can inspect.

  • skills/product/pm-execution/summarize-meeting/SKILL.md
  • skills/product/pm-toolkit/review-resume/SKILL.md

Guardrails

The boundaries travel with the prompt.

  • Do not discuss protected characteristics or non-job-related personal information.
  • Do not allow late score editing to manufacture consensus.
  • Apply any extra assessment consistently and only to resolve a defined evidence gap.
  • Keep debrief notes factual, access-controlled, and within retention policy.

Done means

A checkable finish.

A documented decision is tied to scorecard evidence, all disagreements or gaps are resolved or explicitly recorded, and the candidate receives the promised status update.

Behind the number

Two harnesses. One line.

Same number, same $100 credit. Pick the harness that answers when you text.

Hermes

Nous Research's terminal-native agent. It runs on your machine, keeps memory between sessions, and opens one playbook per task.
