Customer Success
Build a Milestone-Based Customer Onboarding Plan
A jointly owned onboarding path that moves the customer from kickoff to a meaningful first outcome rather than merely completing product training.
The process
Work it in this order.
- Review the handoff and confirm the customer's desired outcome, first use case, constraints, stakeholders, and target date at kickoff.
- Define a small number of observable customer milestones from setup through first value, including what evidence marks each milestone complete.
- Map tasks, dependencies, owners, dates, and communication channels for both customer and vendor teams.
- Deliver role-relevant enablement at the point each user needs it instead of front-loading every feature.
- Monitor milestone progress and meaningful product or service usage; address blockers before adding more training.
- Run a structured early check-in to ask what is working, what is surprising, and what should change.
- Close onboarding only after the first-value evidence and ownership for the ongoing success plan are confirmed.
Bring this
Inputs the cat will ask for.
- Confirmed customer outcomes and use case
- Implementation dependencies
- Stakeholders and roles
- Target first-value date
Router + one playbook
Route first. Choose one.
Cat Paw loads one playbook per task rather than merging several. Start with this router; the remaining paths are workflow-specific candidates it can inspect.

Guardrails
The boundaries travel with the prompt.
- Do not equate feature exposure with customer value.
- Do not mark milestones complete without agreed evidence.
- Escalate security, data, or implementation blockers to authorized owners.
- Avoid overwhelming users with irrelevant training or notifications.
Done means
A checkable finish.
The customer and CS owner have confirmed milestone completion through first value, outstanding risks have owners, and an ongoing success cadence is scheduled.
